What founders ask
We sorted 52,235 comments from three founder YouTube channels into the 22 founder problems. 229 of the 3,016 founder questions were about mindset (7.6%), rank 5 of 22. 219 came from Alex Hormozi's audience.
“Alex hormozi I’ve watched for over 2 years my biggest two problems are procrastinating and paralysis I would love if you can make a video about that stuff”
“Serious question Alex... Would you not be happier working less and spending more time with friends and family instead of working so hard to have the title of a billionaire?”
“I know the struggle of achieving the success I want as a one-person show. I have a hard time stepping back from delivering work to focus on management. I feel the need to prove I can bring in money through my own efforts, which creates a mental block that’s tough to overcome.”
“I wish he would talk more about how to have so much energy to be able to do that kind of work. It’s not about lacking effort but lacking the energy or having the brain fcked in the evening. Or do you just build that as capacity little by little too ?”
Said by at least two experts, at least once before 2024 and again in 2025 or later. The first one has the most experts behind it. The others follow in the same order. Each shows an early and a recent quote, from two different people where the data allows.

How the questions moved
Mindset's share of all founder questions in each half-year, with a 95% range.
H2 20237.2%
H1 20249.7%
H2 20246.6%
H1 202512.4%
H2 20252.7%
H1 20264.9%
H2 2026 (to Sep)5.1%
Dark bar: share of founder questions. Light band: 95% range.
The share was highest in H1 2025 (12.4%, 32 questions) and lowest in H2 2025 (2.7%, 3 of 112). Those two ranges do not overlap. Picking the highest and lowest of 7 half-years overstates a gap, and the counts are small, so treat it as weak evidence.
Where experts disagree
Two named experts give opposite mindset advice in 3 places. Each split comes from a Gavel framework page.
All splits
holds that the destination is better and the path there is a continuous chain of setbacks, so you budget for the wreckage in between. Room for error is what keeps you in the game long enough to collect the long-run return.
Phil Knight
ran Nike the other way, reinvesting every cent into inventory and growth and living in permanent tension with his bankers, on the view that a company growing slower than its demand hands the market to someone else.
makes the constraint external. Thirty-three minutes and thirty-three seconds in the chair, nothing else permitted, and no requirement to produce anything. The prohibition on everything else is what makes the work start.
makes the constraint internal. Give yourself explicit permission to write badly, get the thinking out in a first pass with no quality bar, then edit for one specific reader in a second pass.
says repetition is how habits form. Run the stack in the same order every morning and it gets smoother. Writing or training still never turns as automatic as brushing your teeth, so you keep showing up.
wrote the anchor recipe Clear borrows, and says emotion does the wiring. Celebrate on the spot, right after every new behavior, because you change best by feeling good, not by feeling bad.

Quotes: 540 verified quotes from Gavel's expert cards tagged with mindset. Each quote was checked word for word against the recording, and each card links to the moment it was said. 81 people are quoted.
Dates: a quote is dated by its recording's upload date on YouTube. An old talk uploaded late counts from the upload. 151 quotes are from before 2024 and 332 from 2025 or later.
Advice: we read every quote and wrote 32 short statements of advice. A classifier (Jev) then placed each quote under one statement, or under none. It agreed with our own reading on 416 of 540 quotes. 438 quotes landed under a statement.
Quotes shown: for each piece of advice we show quotes where the classifier and our own reading agree. We skip a quote that is too short to state the advice on its own. It still counts.
Time-tested: at least two experts, with one quote from before 2024 and one from 2025 or later. New: at least two experts, with every quote from 2025 or later. Both cut-off years move forward when a new year starts.
Questions: 52,235 comments from a16z, Alex Hormozi and Lenny's Podcast, from the second half of 2023 to September 2026. A classifier (Jev) marked which ones ask for help and sorted those into the 22 founder problems. The ranges are 95% Wilson intervals.
Limits: the quote mix follows which recordings Gavel holds, and 332 of 540 quotes are from 2025 or later. Advice can look new only because older recordings of it are missing. Most questions come from one channel's audience.
Refresh: every quarter we add new quotes and questions and rerun the counts. This page is as of Q3 2026. Next refresh: January 2027.
