What founders ask
We sorted 52,235 comments from three founder YouTube channels into the 22 founder problems. 323 of the 3,016 founder questions were about distribution (10.7%), rank 2 of 22. 295 came from Alex Hormozi's audience.
“Your presentation is truly impressive! Could you share some practical steps or tools you recommend for someone who's looking to develop multiple reliable acquisition channels for their business?”
“Would you still optimize for keywords in mid funnel, niche SEO content as well? Or would that be counterproductive and aid something like AI overview to scrap and present you content? 35:00”
“Would really like to see you do a video on a third party logistics company or some kind of freight company. I’m just very curious on how you would recommend running ads for a 3pl business owner like myself! Thanks for all the content”
Said by at least two experts, at least once before 2024 and again in 2025 or later. The first one has the most experts behind it. The others follow in the same order. Each shows an early and a recent quote, from two different people where the data allows.

Dark bar: share of founder questions. Light band: 95% range.
The share was highest in H2 2025 (13.4%, 15 questions) and lowest in H2 2026 (to Sep) (2.6%, 3 of 117). Those two ranges do not overlap. Picking the highest and lowest of 7 half-years overstates a gap, and the counts are small, so treat it as weak evidence.

Grind one rented channel, or build owned distribution?
says pick one of the four and spend the first four hours of every day on it. Focus and repetition on a single channel beat a thin presence everywhere, especially when you are small and short on time.
argues the durable win is owned distribution: an audience, a community and channels you control, built mainly through content, so you stop renting attention from platforms. That is a slower, compounding play than grinding cold outreach.
treats the ad as a mechanism with a known failure point. Most ads die at the hook, so name the pain in three words, deliver the meat, and make one clear ask. Every element is there to be tested and tightened.
argues a perfectly optimised ad is also a forgettable one. Buyers run on memory and heuristics, not spreadsheets, and the distinctive, slightly odd element an optimiser would strip out is often the only reason anyone remembers you at the moment of decision.
assigns one motion per phase and says the playbooks do not blend. In the tornado the job is to standardise, take coverage and grab share while the market is buying, because the reason people buy has flipped from your vision to wanting what their peers have.
argues share taken in a land grab is not the same thing as a business worth owning. Unless the share converts into a Power, scale economies, network effects, switching costs, the margins arrive the moment the tornado ends and competitors are still standing.
sorts channels by ownership before performance. Paid search and paid social run on an algorithm somebody else controls, so spending there funds a competitor's distribution and leaves you exposed to a policy change you had no say in. She makes building the earned channel, powered by virality and word of mouth, the growth team's first priority.
puts paid ads alongside warm outreach, cold outreach and content as four equally valid channels, and tells founders to pick one and spend the first four hours of every day on it. On his account the failure is dabbling across all four, not choosing a channel someone else owns.

Quotes: 208 verified quotes from Gavel's expert cards tagged with distribution. Each quote was checked word for word against the recording, and each card links to the moment it was said. 31 people are quoted.
Dates: a quote is dated by its recording's upload date on YouTube. An old talk uploaded late counts from the upload. 40 quotes are from before 2024 and 118 from 2025 or later.
Advice: we read every quote and wrote 24 short statements of advice. A classifier (Jev) then placed each quote under one statement, or under none. It agreed with our own reading on 175 of 208 quotes. 179 quotes landed under a statement.
Quotes shown: for each piece of advice we show quotes where the classifier and our own reading agree. We skip a quote that is too short to state the advice on its own. It still counts.
Time-tested: at least two experts, with one quote from before 2024 and one from 2025 or later. New: at least two experts, with every quote from 2025 or later. Both cut-off years move forward when a new year starts.
Questions: 52,235 comments from a16z, Alex Hormozi and Lenny's Podcast, from the second half of 2023 to September 2026. A classifier (Jev) marked which ones ask for help and sorted those into the 22 founder problems. The ranges are 95% Wilson intervals.
Limits: the quote mix follows which recordings Gavel holds, and 118 of 208 quotes are from 2025 or later. Advice can look new only because older recordings of it are missing. Most questions come from one channel's audience.
Refresh: every quarter we add new quotes and questions and rerun the counts. This page is as of Q3 2026. Next refresh: January 2027.
